Quão conservadora é a sua PME?


Há anos que escrevemos aqui no blogue acerca da visão arcaica da produtividade que herdámos do século XX e do Normalistão.

Toda a gente sabe que a produtividade portuguesa é baixa, cerca de 65% da média da OCDE. Como é que se aumenta a produtividade?
.
Toda a gente sabe que o aumento da produtividade se consegue com mais produção. E como é que se consegue mais produção? Trabalhando mais horas ou, trabalhando com mais afinco em cada hora.... engraçado como estas são aos propostas da direita e da esquerda no Twitter.

Pois... recomendo a leitura de mais um texto de Esko Kilpi "A new definition of productivity" com esta provocação:
"The industrial firm is a conservative institution. It tries to maintain stability and often tries to maintain the problems that it was originally the solution to. But the organization of post-industrial society is a disruptor and reformer because its function is to put new knowledge to work – which means to learn. It must be organized for constant change because to learn means to change. It must be prepared for the systematic abandonment of the established and the familiar.

The task today is asking: “If we did not do this already, would we go into it knowing what we know now and knowing what technologies and new tools have become available?” If the answer is “No”, the next question to ask is: “How could we plan abandonment rather than try to prolong the life of outdated practices?”"

Há que estar atento ao futuro

O mundo dos ginásios é um cosmos interessante pela diversidade das mudanças em curso no seu seio. Recentemente escrevemos: "Um exemplo da polarização do mercado" e "Para reflexão".

Em "How Fitness Studios Affect Gyms" uma lista de diferentes vectores em curso e a alterar a realidade do sector:
"This year saw an explosive rise in both boutique fitness and class-booking services such as ClassPass and FitReserve — a rise that many speculate is eating away at the bottom line of traditional big-box gyms.

the number of studios opened in 2014 showed a 200-percent increase from the previous year. When comparing this to only a seven-percent increase in the number of new gyms that were opened, it suggests that the industry is shifting away from traditional big-box chains. Em "The 5 Next Big Fitness Trends You Can Expect For This Year" material para aqueles que pensam no futuro do negócio para depois de amanhã. Quando praticava atletismo de competição tinha um problema anual, as lesões. Hoje, como corredor diário de estrada tenho um problema anual... as lesões. Como sou exigente comigo próprio não faço a melhor recuperação nem doseio o esforço como deve ser. Daí que tenha logo sentido o potencial de:
"Recovery Efforts.
As intense workouts are getting popular, the value of a recovery period is also getting recognized."
Basta pensar na explosão do número de pessoas que sem acompanhamento técnico usa as estradas para fazer corrida-exercício.

É uma tendência forte para o futuro, o proporcionar de experiências, a valorização do experienciar em detrimento do ter. Recordar:
Enquanto por cá está em marcha uma conspiração para pôr os contribuintes a pagar os jornais (é sempre é difícil aos incumbentes mudar velhos hábitos e mudar de vida) eis um exemplo de como outra "vítima da internet" aproveitou a tendência da experience economy para criar um novo negócio "Bon Jovi, NFL See Profit in an Intimate Fan Experience" (ver isto).

Enquanto corria debaixo de uma deliciosa chuva miudinha pensava na aplicação deste conceito aos atletas "reformados". Recordei logo que Michael Jordan organizava workshops para gestores. No campo, equipados e com bola misturava-se a oportunidade de estar lado a lado com ele e a partilha de estórias e experiências pessoais. Quanto poderia ter ganho Figo se em vez de escolas de futebol para crianças tivesse enveredado por experiências para adultos?

A minha abordagem ISO-Flash

Recentemente iniciei um projecto que passa por recuperar um sistema de gestão da qualidade abandonado em 2010 e conseguir a certificação da empresa segundo a ISO 9001:2015 nos próximos meses, sem que seja um sistema da treta.

Qual a abordagem?
.
1. Realização de auditoria interna tendo a ISO 9001:2015 e a documentação que existia em 2010 como referencial, para retratar a realidade de ponto de partida.
.
2. Realização de reunião de revisão do sistema para:
  • analisar relatório da auditoria; 
  • rever propostas de alteração; 
  • tomar algumas decisões quanto ao cronograma do projecto e o seu controlo.
2.1. Avançámos com a seguinte proposta de agenda para a reunião de revisão do sistema:
  • Analisar relatório da auditoria interna realizada com o objectivo de rever e aprovar plano de trabalho e, respectivo cronograma para re-implementar o sistema de gestão da qualidade, agora segundo o referencial da ISO 9001:2015.
  • Analisar proposta de mapa de processos revisto, para eventual aprovação.
  • Análise de proposta de documentação a criar.
  • Lançar o desafio de reflexão acerca do âmbito do sistema de gestão da qualidade.
  • Propor a simplificação da política da qualidade.
  • Reflectir acerca da orientação estratégica da empresa.
  • Actualizar o organigrama. 
  • Aprovar proposta de cronograma
  • Avaliar adequação dos recursos. 
  • Decidir quando será pedida a auditoria externa e quando será realizada a próxima auditoria interna.
  • Identificar oportunidades de melhoria.
As não-conformidades e oportunidades de melhoria registadas na auditoria foram traduzidas para um Plano de Trabalho que lista as actividades a desenvolver para dar resposta a cada uma das constatações. Depois, as actividades foram calendarizadas num cronograma:

Por fim, para manter o controlo do andamento do projecto, foi criado um documento intitulado "Plano semanal do trabalho" que lista todas as actividades a desenvolver em cada uma das semanas do projecto. Desde a semana 0 já existe uma previsão do que vai ser feito na semana 12, por exemplo. Se uma actividade ficar para trás na semana n, terá de ser incluída na semana n+1.

Muito mais do que valor financeiro (parte III)

Por vezes, à noite, entretenho-me a ver no canal História um programa que julgo que se chama "O Preço da História", acerca do que aparece numa loja de penhores em Las Vegas.
.
Frequentemente aparecem artigos invulgares que requerem que a loja chame um especialista para avaliar o seu preço de mercado. Recentemente, apareceu alguém com um blusão de aviador da força aérea americana da II Segunda Guerra Mundial. O especialista comprovou a sua autenticidade, avaliou o seu preço de mercado e, no fim rematou algo como:
- Assim, vale $X. Se arranjar a estória que está por trás dele, quem o usou, onde o usou e como chegou até à actualidade consegue que ele se valorize para $1,5X.

No mesmo canal há um outro programa sobre "gente do ferro-velho", dois "arqueólogos" da modernidade percorrem a América rural em busca de itens que possam comprar para, depois, venderem na sua loja e a coleccionadores. Muitas vezes, apanham uma carcaça metálica semi-enterrada, e que quase já desistiu de lutar conta a corrosão e gritam que pertence a uma qualquer moto do início do século XX e que é um exemplo do que chamam de "Americana" e são capazes de pagar pequenas fortunas por causa da mística, por causa das estórias.
Valor é muito mais do que simplesmente o arranjo de átomos de uma certa maneira:
"All of the products and services around us are examples, and it is the information embedded in these products and services that gives them their value.For example, Hidalgo notes that a Bugatti Veyron sports car sells for $2.5m. He then conducts a thought experiment, asking the value if one drove it into a wall — presumably less. Yet all of the atoms in the car would still be there (assuming one kept the broken bits). What has changed is the order or arrangement of the atoms in the car. That order reflects the information embedded in the product, which in turn reflects the knowledge and know-how of its designers and manufacturers. Lançamento de "ISO 9001: 2015 sem consultores: Uma abordagem diferente"


É hoje que fica disponível para venda na Amazon a versão kindle de "ISO 9001: 2015 sem consultores: Uma abordagem diferente".

Um livro dedicado a uma minoria, os profissionais e empresas que pensam em mais do que conformidade, quando pensam num sistema de gestão da qualidade, e pensam em resultados e pensam em desempenho.

A ideia do e-book é a de demonstrar como implementar um sistema de gestão da qualidade, que responde aos requisitos da norma ISO 9001:2015, sem olhar previamente para a norma. O "sem consultores" do título tem a ver com o facto de demasiadas vezes os consultores contaminarem o desafio de desenhar um sistema de gestão da qualidade, porque se concentram na conformidade e não exigem das empresas a reflexão sobre o sentido profundo das cláusulas, e raramente passam das respostas faciais.

Conhece os seus clientes estratégicos (parte II)

"The way in which strategic customers are distinguished from others differs from one organization to another. In practice we quite often find pyramids with customer tiers or ‘A/B/C’ rankings. Also the definition of strategic customers varies and criteria are company specific.

E no caso da sua empresa?

Uma história interessante, retirada da realidade norte-americana mas de certeza que aplicável ao nosso país.
.
Quando o ginásio abriu na cidade era uma novidade, praticamente não havia concorrência e prosperou. Estava bem equipado, tinha sauna e cuidava das crianças, oferecia o que a comunidade procurava. Cobrava $35 a 39 por mês, era rentável e parte do dinheiro era re-investido para assegurar que o clube permanecia actualizado e a demonstrar vigor.
.
Então, o contexto começou a mudar. O contexto acaba sempre por mudar e muitas vezes muda como neste caso, de forma imperceptível, de forma subreptícia, sem alarme, sem choque. Por um lado, mais concorrentes estavam a entrar no mercado e, por outro, a macro-economia estava-se a deteriorar.

O que é que o ginásio resolve fazer?
.
Mudar para um modelo low-cost a pagar $9,99 por mês para aceder ao ginásio ou $18,99 por mês para poder ter acesso a sessões em grupo, e mais duas ou três vantagens. O racional parecia inquestionável, a este preço cerca de 500 a 700 novos membros inscrever-se-iam por mês.

Qual foi a resposta da comunidade?
.
A resposta foi mista. Novos membros chegaram e pareciam deliciados com esta nova opção muito mais em conta economicamente. O número de inscritos cresceu muito nos primeiros meses mas não na quantidade avançada nas previsões.
.
Alguns elementos da comunidade não viram a mudança com bons olhos, acreditando que deveria haver alguma coisa de errado com o ginásio. Ao mesmo tempo, os clientes habituais ficaram preocupados com um eventual crescimento rápido do número de utilizadores e outros ficaram zangados com o fim da espaço para cuidar das crianças.
.
Apesar de serem só $10 por mês os clientes passaram a cancelar muito mais frequentemente a sua inscrição, até os clientes antigos deixaram o ginásio, ou por causa do fim do serviço de toalhas, ou por causa do fim das aulas em grupo da manhã, ou por receio de um espaço cheio de gente desconhecida. A atmosfera e o sentido de comunidade do ginásio estava a mudar.
.
Cerca de um ano depois da mudança para o modelo low-cost a gerência resolveu voltar a repor a tarifa de $34,99 por mês sem contrato ou jóia de adesão e repor os serviços anteriormente retirados.
.
- Olhando para trás, eu nunca devia ter feito essa mudança - foram as palavras do gerente - devia ter esperado pelo fim do impacte da recessão e, provavelmente ter deixado tudo como estava.
.
Hoje, o clube recuperou a sua identidade.

O tema desenvolvido na parte I, relativamente ao valor na relação B2C insere-se no tema deste postal "No Dearth of Pricing Experiments". Nele, Rags segue uma linha muito semelhante à por nós seguida há uns meses em "Consequências da radioclubização ou os muggles à solta":

So they show their detailed costs breakdown, their overheads and margins. Have we seen this before? Yes, in the extreme form of cost based pricing I illustrated a few years ago,

The simplest counter argument that negates their premise is that customers do not buy product to offset our costs. They have a need to fill or a job to be done. They hire the right product that will get the job done under constraints. Our costs are just that, our costs. Not a concern for our customers.
.
Pricing is about getting your fair share of value you create for your customers. As a online retailer Everlane seems unclear what unique value it creates for its customers. So it is hoping customers will gladly pay to offset its costs and cover its margin.

Curiosidade do dia

A propósito do texto de opinião de VPV no Público de hoje comentei no Twitter:
Depois, recordei um tweet que tinha favoritado poucos minutos antes:
Sou do tempo em que o actual presidente falava da espiral recessiva, enquanto por cá escrevíamos desde 2010 "Abençoado cheiro a bosta" e "Act 9, 3-7", folgo ver que evoluiu para isto "Cavaco elogia "o país real que muitos agentes políticos desconhecem"". Sou do tempo em que Daniel Bessa, Daniel Amaral e André Macedo prometiam o fim do mundo e Passos ainda não tinha chegado ao governo.
.
Depois, cheguei a este artigo, também via Twitter "Which are Europe’s most confident economies?"
Eu sei que não ajuda ter uma classe política fragilista, eu sei que não ajuda ter tantos recursos a serem sifonados para o sector público. No entanto, gostava que muito mais gente descobrisse os muitos casos de sucesso do país empreendedor. Toda a sorte do mundo para as empresas grandes nacionais mas não é delas que falo, é sobre as PME anónimas que ninguém conhece e que todos os dias fazem milagres. São comandadas por gente normal, gente que tem os pés no chão, gente que faz as suas apostas, gente que arrisca, gente que sabe que não pode contar com direitos adquiridos... os últimos 20 anos foram um curso intensivo em "Quem mexeu no meu queijo!"
.
Acredito que se mais estórias dessas, mais casos desses, chegassem ao conhecimento de mais gente, maior seria a confiança que, como comunidade, sentiríamos.

Muito mais do que valor financeiro

Estou tentado a concordar com o que leio com uma condição, que aqueles "customers" não sejam traduzidos por "consumidores".
.
B2B é um bicho bem diferente do B2C ou do B2B2C!
.
Se o negócio é B2B acredito que se aplica o que está sublinhado na figura. E, por isso, faz todo o sentido evoluir para um value-based pricing que considere todo o ciclo de vida do produto nas mãos do cliente. Por exemplo, o fabricante de polímero que vende o seu material mais caro por demonstra ao cliente que ele produzirá mais por unidade de tempo. Por exemplo, o fabricante de máquina de espuma que vende a sua máquina mais cara porque demonstra ao cliente que produzirá mais espuma e com menos desperdício por unidade de tempo.

Se o negócio é B2B2C vai depender. Quem é que a empresa do primeiro B eleje como aquele para quem realmente trabalha? Vimos recentemente aqui o caso da Raporal. A empresa, sem marca própria na qual aposte a sério, elejeu o segundo B como o vector, já a Purdue elejeu o C da relação como o seu vector principal. Quando se eleje como vector o outro B as hipóteses de value based pricing são poucas ou nenhumas porque se concentram na cadeia logística. Quando se eleje como vector o C, as hipóteses de value based pricing crescem muito porque, usando a linguagem de J. C. Larreche, já não estamos a trabalhar só ao nível da captura de valor, estamos a trabalhar também ao nível da originação de valor!!!
Se o negócio é B2C vai depender do posicionamento da empresa. No caso do B2C como interpretar a frase traduzida:
"Diminuir os custos totais dos consumidores e/ou aumentar as suas receitas e você aumentar seus lucros."
Agora, imaginar um consumidor a preferir um iphone a um HTC... conheço um HTC-fan que é capaz de demonstrar tecnicamente a superioridade de um HTC apesar do preço inferior face a um iphone... mas é de atributos técnicos que estamos a falar no reino do B2C ou de magia?
Se o negócio é preço, então, para mim como consumidor, prefiro comprar couve romanesca no Lidl a 1,59/kg do que no Pingo Doce a 1,99/kg.
.
No entanto, se o negócio não é preço, então, é um desperdício de oportunidade e um erro pensar como um muggle e não perceber que o consumidor quer mais do que a coisa, quer a experiência que a coisa permite sensoriar. É claro que se pode ir buscar uma bicicleta à Sport Zone por um bom preço e pagar a um técnico para a afinar e fazer alguma customização adicional mas não é a mesma coisa que ir arranjar uma bicicleta à megastore do mercado de Matosinhos que tenha passado pelas mãos dos duendes.

This form of passion has three distinct attributes: (1) a long-term commitment to making an increasing impact in a specific domain, (2) a questing disposition that welcomes, and in fact seeks out, new challenges, and (3) a connecting disposition that seeks to find and build relationships with others who can help to come up with better solutions faster to challenges.

So, the question is, how can we draw out and nurture this passion in business? There are many approaches, but I’m going to focus here on a distinctive approach to strategy, something that I call FAST strategy

In a nutshell, this approach to strategy focuses on two time horizons in parallel. First, it focuses on a ten to twenty year time horizon. [Moi ici: Isto para uma PME é absurdo, 10 anos é uma eternidade. Proponho 5 anos.]

But there’s also a second time horizon – this one is much shorter-term: six to twelve months. By iterating back and forth frequently between the two time horizons, FAST strategy also helps to provide quick reinforcement that the longer-term opportunity is attainable. The short-term 6-12 month initiatives become powerful benchmarks to build credibility that the longer-term opportunity is in fact achievable. As participants begin to see tangible results of movement toward the longer-term opportunity, they begin to become even more excited and committed to striving towards that longer-term opportunity. Passion spreads and passion levels mount.

So, as FAST strategies spawn more passion among participants, they accelerate learning and performance improvement. As participants develop the passion of the explorer, they become even more committed to the two horizon approach of FAST strategies and this commitment in turn draws out the passion of more and more participants."

Primeiro, a empresa formula uma estratégia que traduz num mapa da estratégia:
 Como é que a empresa vai estar a funcionar no futuro desejado? Por que terá direito a um futuro melhor? Lidamos com o primeiro nível do horizonte citado no trecho.
Depois, definimos o balanced scorecard que permitirá medir o grau de sucesso na caminhada para o futuro desejado, o grau de convergência.

Por fim, construímos um conjunto de iniciativas estratégicas que ajudarão no dia-a-dia, nas actividades diárias das pessoas e dos processos a fazer a transição para o longo prazo.

Considerem a metáfora de Mongo onde reina a concorrência imperfeita.

Concorrência imperfeita significa que não se podem fazer comparações directas entre as ofertas da empresa A e as ofertas da empresa B, porque elas são diferentes, destinam-se a necessidades diferentes ou a contextos diferentes, ainda que possam ter designações semelhantes.

Fazendo o paralelismo com a biologia recordo esta história com maçãs em "Mongo também passa por este regresso ao passado" e, esta outra em "Qual é o verdadeiro produto que a nossa agricultura pode oferecer? (parte II)" que me fez descobrir que há maçãs todo o ano e que uma Spartan não concorre com uma Braeburn ou uma Golden Delicious.

Ontem, o @pauloperes recomendou-me a leitura de um texto de Esko Kilpi "Redefining work" onde se pode ler:
"But what if high performance is incorrectly attributed to competition and is more a result of diversity, self-organizing communication and non-competitive processes of cooperation?.
Competitive processes lead to the handicapping of the system that these processes are part of. This is because competitive selection leads to exclusion: something or somebody, the losers, are left outside. Leaving something out from an ecosystem always means a reduction of diversity. The resulting less diverse system is efficient in the short-term, competition seems to work, but always at the expense of long-term viability. Um dos livros que recomendaria hoje a qualquer pessoa é o "David and Goliath: Underdogs, Misfits, and the Art of Battling Giants" de Malcolm Gladwell.

Quase dois anos depois da sua leitura e julgo-o cada vez mais um convite ao optimismo e à obliquidade, ao pensar de forma alternativa e ao não tentar resolver desafios estratégicos com força bruta.
.
Há uma corrente de estudo do empreendedorismo chamada effectuation, desenvolvida por Saras Sarasvathy, que se baseia em 5 princípios. O primeiro traduzo-o como "Mais vale começar com o pássaro que se tem à mão do que com dois a voar". Um empreendedor deve começar, deve recomeçar com o que tem à mão.

Agora, juntemos as duas coisas: o primeiro princípio e o optimismo de pensar que o que temos tem de servir para alguma coisa, o que temos tem de ser um ponto forte, tem de ser uma vantagem competitiva num certo contexto.

Quando as velha receitas ficam obsoletas!

When a country loosens its monetary policy, interest rates fall and investors tend to pull their money out in search of higher yields elsewhere, pushing down the currency’s value.

That is still happening. But the dynamic isn’t affecting trade flows as much as expected. What has changed is where businesses source the things they need to make the products they export. Manufacturers once found most components needed to make their goods at home. Now they increasingly look abroad for such inputs. As a result, exports now incorporate a lot more imports.

Um exemplo da polarização do mercado


A isto que se segue aprendi a chamar de polarização do mercado no artigo de 2005 que refiro em ""Listen very carefully, I shall say this only once."" e continua válido e cada vez com mais força à medida que Mongo se entranha:
"For several years, I have been paying close attention to the emergence of the global low-cost gym segment. I understand the business model and how they compete to win customers and the pressure they apply to many ‘legacy’ or established operators. However, it was only after taking a step back that a broader perspective emerged and I realised that mature health and fitness markets seem to be bifurcating or forking along two distinct pathways, which I describe as ‘self-service’ and ‘supported’.

Many consumers have steadily been taking control of activities once outsourced to others – selfscanning groceries, using apps to book hotels and flight tickets – and enjoy the empowering feeling of serving themselves. Low-cost gyms have very effectively tapped this phenomenon, attracting members seeking a ‘narrow’ fitness experience who are competent exercisers and content to serve themselves. However, perhaps less evident is the second ‘supported’ pathway, where  customers seek and pay for a more guided experience. This is where the very best micro gyms and studios are to found, purposely engaged in helping customers reach a desired health and wellbeing aspiration. So one pathway serves up outputs (facilities, equipment, programmes etc) and the other outcomes (creating a meaningful difference in a member or customer’s life).

If a club is stuck between these two pathways it is a vulnerable position [Moi ici: Stuck in the middle] because it creates a sense of confusion, not just among existing and new members, but also staff and other stakeholders. Also the experience the member receives may not be aligned with the price – members may feel they receive little or no valued support and yet are paying two or three times more than a low-cost, self-serve
experience. Journalists, if at all interested in the business, would also struggle to understand what the club believes in and what it excels at.

An interesting trend which is presently better evidenced in the United States is the growing number of consumers choosing to hold membership of multiple clubs or instead opting for a ‘pay-as-you-train’ relationship taking advantage of class and gym pass booking platforms

It suggests that some consumers are seeking a more open relationship with fitness providers, one based on a ‘best-in-class’ approach to their health and fitness regime. This means they ask themselves ‘where is the best indoor boot camp experience in Boston on a Thursday evening?’ – not the closest, but the best. This phenomenon begins to erode the idea that a single fitness operator can ‘monopolise’ a consumer’s health and fitness experiences."

"Trend #1. Agnosticism" [Moi ici: Aqui estou um bocado dividido e tentado a discordar do autor. Em Mongo teremos dois caminhos, ou entregar o produto ou serviço básico (estilo "Grab & Go") ou co-construir a experiência. As marcas grandes optaram há muito pelo básico e, por isso, serão vítimas daquilo a que chamo radioclubização ou hollowing e os clientes nada sentirão por elas. As marcas que optam por co-construir a experiência, por servir uma tribo, terão cada vez mais força, talvez não a força dos números grandes, mas a força dos Davids]
A tendência que se segue é tão Mongo:

Hoje, sentir que não precisa é o que me faz espécie. E as mercearias do futuro precisarem dos serviços de nutricionistas?
